Raising Working Capital Playbook
RAISING WORKING CAPITAL · PLAYBOOK · UK & US
One named problem.
Signed and structured in eight weeks.
Sourcing and deploying working capital finance is one of the most mispriced decisions a UK or US SMB operator makes — shopped on headline rate, closed on relationship, when it should be decided on structure. This Playbook takes you from “I think I need financing” to a signed facility — priced on true cost, sized to your own cash conversion cycle, negotiated rather than accepted — across eight sequenced weeks. UK and US mechanics covered inline, flagged at the point where they diverge.

Playbook: Raising Working Capital
Is this Playbook for you
Five questions, answered honestly, tell you whether this is your Playbook:
- Do you know, in days, the length of your cash conversion cycle?
- Is your working capital need structural (recurring) or seasonal (time-boxed)?
- Have you already been offered a facility you're tempted to accept quickly?
- Can you produce management accounts and a rolling cash flow forecast inside two weeks?
- Is your business currently in cash crisis, rather than planning ahead of one?
If the last answer is yes, this isn’t your Playbook — see Navigating a Cash Crisis instead. Everything else here assumes you have weeks to work with, not days.
THE FIVE-PART STRUCTURE
Every Playbook follows the same five-part structure across eight weeks.
1
Part: Scope
What it does: Defining the specific outcome the operator will ship in eight weeks — named, framed, defensible against scope creep
2
Part: Diagnostic + entry
What it does: Where the operator is now against the problem, and the operator-relevant framing that anchors the plan
3
Part: Main chapters
What it does: The sequenced implementation work — the core weeks where decisions get made and moves get made
4
Part: Tooling
What it does: The operational assets deployed — spreadsheets, templates, checklists, decision frameworks
5
Part: Synthesis + exit
What it does: Locking in the outcome, the ongoing operating rhythm, and what comes after the Playbook ends
What's inside
What’s inside — the six chapters
Chapter | Title | What it covers |
1 | The Financing Menu, Read Straight | The full menu, UK and US — overdraft/line of credit through invoice finance, ABL, term loans, trade finance, revenue-based finance, MCA, and embedded lending |
2 | The True Cost of Capital | Converting any offer, in any pricing convention, to one comparable effective APR |
3 | Reading Your Own Cash Conversion Cycle | Structural versus seasonal gaps, and sizing a facility with the arithmetic to defend it |
4 | Building the Diligence Package | The core pack every lender asks for, assembled once rather than reactively |
5 | Running the Process: Longlist to Term Sheet | Building a lender longlist, reading a term sheet, negotiating rather than accepting |
6 | Closing: Structure, Covenants, and the First 90 Days | Facility agreement review, covenant traps, security, and the first ninety days live |
What’s inside — the tooling
Tool | What it does |
True-Cost Comparison Model | Converts every shortlisted offer to one comparable effective APR |
Cash Conversion Cycle Worksheet | Calculates DIO, DSO, DPO and classifies the gap as structural, seasonal, or blended |
Facility Sizing Calculator | Produces a defensible facility size request, buffer shown as a separate line |
Diligence Pack Checklist | Tracks the core pack’s completeness and currency, lender-ready or not |
Lender Longlist and Outreach Tracker | Runs parallel lender conversations without any one stalling the process |
Term Sheet Comparison Matrix | Every term sheet, every lender, scannable in under five minutes |
Covenant Monitoring Tracker | Live from first drawdown — catches a covenant issue before the lender’s own monitoring does |
Examples
Worked examples
Raising Working Capital Playbook
- Two operators, two markets, one Playbook.
-
UK example :
Thornbury & Co, a UK B2B marketing agency, closes a structural working capital gap with invoice finance after the true-cost calculation in Chapter 2 puts two competing offers within half a point of each other on real cost — the decision comes down to covenant load, not price. -
US example :
Meridian Fulfillment, a US e-commerce fulfilment business, sizes a seasonal facility against a single Q4 stocking spike using the Chapter 3 worksheet, and closes a trade finance facility with a materially lighter covenant package than the fastest quote it received. Both run through the same six chapters. -
The offer:
Neither accepts the first offer. -
Note:
Two short, concrete worked examples — one UK, one US — do more to establish credibility on the dual-market claim than another paragraph of positioning copy would.
